What is Customer Effort Score (CES)?

Customer Effort Score asks 'How easy was it to get your issue resolved?' or 'The company made it easy for me to handle my issue' on a 1–7 scale. It became the standard service metric after the Harvard Business Review article 'Stop Trying to Delight Your Customers' showed that effort is a stronger churn predictor than satisfaction for support interactions.

How to Interpret Your CES Score

CES is reported either as an average of 1–7 responses or as a top-box percentage (respondents who chose 5, 6 or 7). Both are valid; pick one and stay consistent.

High effort
139

Customers are struggling to complete the task. This is the strongest single predictor of imminent churn.

Elevated effort
4059

The journey has meaningful friction. Common in support and self-service channels needing redesign.

Good ease
6074

Baseline healthy. Focus on removing the last friction points and lifting the tail.

Great ease
7584

Best-in-class service operations. Guard against regression during peak load.

Effortless
85100

Elite territory. The service journey is a competitive weapon.

CES Benchmarks by Industry

CES benchmarks are less standardised than NPS or CSAT. Use these as directional guides based on the top-3-box percentage (responses 5–7 on a 7-point scale).

The CES Formula, Explained

CES is reported two ways. Method A: the average of all 1–7 responses. Method B: the percentage of respondents choosing 5, 6 or 7 (top-3-box). Method B is preferred for executive reporting because it is easier to communicate.

  1. 1
Ask respondents: 'The company made it easy for me to handle my issue' on a 1–7 scale (1 = strongly disagree, 7 = strongly agree).
  2. 2
Count the responses at each level.
  3. 3
    Method A (average): CES = Σ(score × count) ÷ Total responses. Report as 1–7.
  4. 4
    Method B (top-3-box): CES = (Count of 5,6,7 responses ÷ Total responses) × 100. Report as 0–100%.
  5. 5
Publish the methodology alongside the score. Never mix the two in the same report.

Step-by-step: Running a CES Programme

1. Pick the moment

CES is best measured immediately after a completed service journey — a support case closed, a return processed, a claim submitted.

2. Use the standard wording

'The company made it easy for me to handle my issue' is the CEB/Gartner-recommended wording. Do not paraphrase — comparability collapses.

3. Fire the survey fast

Response rates and honesty are highest within the first hour after the interaction.

4. Read the verbatims

CES tells you effort exists; the verbatims tell you where. Every low score deserves a read.

5. Design the fix at the journey level

Effort is systemic. A CES fix usually redesigns a policy, a workflow, or a self-service asset — rarely a script.

6. Segment by channel

Chat, phone, email and self-service produce systematically different CES scores. Report each separately.

7. Tie CES to churn and contact rate

CES's value is its predictive power. Show the correlation with churn and it will survive any executive review.

Real-world CES Examples

Support chat, 500 responses

Distribution: 20 × 1, 20 × 2, 30 × 3, 50 × 4, 80 × 5, 150 × 6, 150 × 7. Average = 5.4/7. Top-3-box = 76%. Strong performance.

Insurance claims, 300 responses

Heavily skewed low; average = 3.9/7, top-3-box = 45%. Immediate journey redesign required — likely churn spike within 90 days.

E-commerce returns, 1,000 responses

Average = 6.1/7, top-3-box = 88%. Effortless. Protect the score by monitoring carrier partner performance.

CES Best Practices

  • Use the CEB/Gartner standard wording and 7-point scale to keep the metric comparable.
  • Attach CES only to completed service journeys — never to browsing or pre-sale moments.
  • Report top-3-box as the primary number; keep the average as a secondary diagnostic.
  • Segment by channel, product and case type — the average always hides the pain.
  • Correlate CES with contact rate and churn to demonstrate business value.
  • Design fixes at the journey level, not the script level.
  • Publish the trend, response rate and sample size on every report.

Common CES Mistakes

  • Paraphrasing the question, which destroys comparability with published benchmarks.
  • Using a 1–5 scale — you lose the resolution that makes CES useful.
  • Measuring CES pre-sale, where it is not predictive of churn.
  • Reporting CES as an average without noting the methodology.
  • Tying CES directly to agent compensation, which encourages coaching to the test.
  • Focusing on the average and ignoring the tail — the low scores are where the churn lives.
  • Treating CES as a substitute for NPS. It is a complement, not a replacement.

CES vs NPS vs CSAT — Which Should You Use?

CES is the strongest predictor of churn in service and self-service journeys. NPS is best for relationship-level loyalty. CSAT is best for moment-level satisfaction. Best-in-class programmes use all three.

MetricPurposeFormulaWhen to use
CESEase of getting a task doneAverage of 1–7 (or top-3-box %)Support, self-service, transactional journeys
NPSLong-term loyalty and advocacy% Promoters − % DetractorsRelationship health, board reporting
CSATSatisfaction with a specific experience(Satisfied ÷ Total) × 100Post-interaction feedback, service journeys

How to Improve Your CES

  • 1Redesign the top three high-effort journeys identified in the verbatims — they usually account for the majority of the effort gap.
  • 2Reduce channel switches. Every hop (phone → email → chat) adds effort.
  • 3Empower the frontline to resolve on first contact without escalation.
  • 4Invest in self-service quality. High-effort self-service creates high-cost human contact.
  • 5Remove policy friction — refund limits, return windows, ID checks — that generates repeat contact.
  • 6Publish the top ten effort drivers monthly and treat them as a live redesign backlog.
  • 7Measure the correlation between CES and churn quarterly, and reinvest the savings.

Frequently Asked Questions about CES

Q1.What is a good CES score?

On a 1–7 scale, an average above 5.0 is good and above 6.0 is world-class. As top-3-box, 75%+ is good and 85%+ is world-class.

Q2.What is the CES formula?

Two methods. Average: CES = Σ(score × count) ÷ total responses on a 1–7 scale. Top-3-box: CES = (count of 5,6,7 responses ÷ total) × 100.

Q3.Why is CES a stronger churn predictor than CSAT?

Because effort is behavioural and asymmetric — a single high-effort interaction can cause churn even after years of satisfied experiences.

Q4.What is the standard CES question?

'The company made it easy for me to handle my issue' on a 1–7 strongly disagree / strongly agree scale, per CEB/Gartner.

Q5.Should I use a 5-point or 7-point CES scale?

7-point is the industry standard and gives the resolution the metric depends on. 5-point loses signal at the extremes.

Q6.When should I measure CES?

Immediately after a completed service journey — case closed, return processed, claim submitted, upgrade completed.

Q7.How is CES different from NPS?

NPS measures long-term loyalty and advocacy. CES measures how easy a specific service interaction was.

Q8.How is CES different from CSAT?

CSAT measures satisfaction; CES measures ease. Effort predicts churn more strongly than satisfaction in service journeys.

Q9.Should I report the average or the top-3-box?

Top-3-box is preferred for executive reporting because it is easier to communicate. Keep the average as a secondary diagnostic.

Q10.What sample size do I need?

For a directional read, 100 responses per segment. For statistical confidence at ±5%, roughly 385 responses per segment.

Q11.Can I use CES pre-sale?

No — CES is only predictive of churn after a completed service or task. Pre-sale effort is measured with different instruments.

Q12.How do I fix a low CES?

Read the verbatims, identify the top three effort drivers, redesign the journey (not the script), and track the trend for 90 days.

Q13.Can I benchmark CES across industries?

Only directionally. Channels, scales, wording and journey definitions differ. Always publish the methodology alongside the number.

Q14.How is CES affected by channel?

Chat consistently outperforms phone and email; self-service quality varies widely. Report each channel separately.

Q15.Should CES include first-contact-resolution?

FCR is a related but distinct metric. FCR measures whether the case was resolved once; CES measures how it felt.

Q16.How do I tie CES to a business outcome?

Correlate CES with churn, contact rate and lifetime value. Publish the correlation so the metric survives executive scrutiny.

Q17.Is CES the same as ease of doing business?

Effectively yes. CES is the operational implementation of the ease-of-doing-business concept.

Q18.How often should I measure CES?

Continuously, after every completed service journey, bounded by a per-customer frequency cap.

Q19.Can CES be gamed?

Yes — through timing, question paraphrasing and biased sampling. Governance and methodology transparency are the antidote.

Q20.Does CES work in B2B?

Yes, and it is especially valuable. Effort in enterprise service journeys — onboarding, escalation, renewal — is often the single biggest churn signal.

Q21.How do I present CES to the executive team?

Show the trend, segment breakdown, top three effort drivers and the actions in flight. Never a single number.

Q22.Should I tie CES to agent compensation?

No, or only very cautiously. Effort is systemic; punishing agents for a system problem drives bad behaviour.

Q23.What is the difference between CES and CES 2.0?

CES 2.0 replaced the original 5-point 'how much effort did you personally have to put forth' wording with the 7-point 'the company made it easy for me' wording. Use CES 2.0.

Q24.How do I raise CES by 10 points?

Fix the highest-volume high-effort journey, remove one policy friction point (refund window, ID check, escalation trigger) and give the frontline first-contact resolution authority.

Q25.Where does CES sit in a CX operating model?

As the operational metric that governs the service journey — feeding the coaching, staffing, process and self-service backlog — while NPS drives strategic decisions.
